Faced with rising risk, limited visibility, and manual processes, this UK supermarket chain took decisive action to transform how indirect spend was managed across the business.

This UK-based supermarket chain recognised that support was required with their indirect procurement portfolio (GNFR). Their current way of working consisted of a fragmented, de-centralised procurement process, which presented difficulties in governance, forecasting and control. Our solution was to implement class-leading spend management software and engage in a change management process to facilitate user adoption across the business. The result was greater procurement efficiency, robust governance and enhanced forecasting.

The client encountered significant business challenges with their GNFR (Goods Not For Resale) which consisted of Energy, Fuel, Building Contractors, Material Handling Equipment (MHE), Vehicles, Personal Protection Equipment (PPE) and many other categories of spend. The challenges were focused on supplier purchase order and invoicing processes, with significant manual intervention of documents and processes due to a lack of a central P2P system. With more than 450 suppliers to engage with and monitor, this fragmented, decentralised procurement process was time consuming for the procurement team and made governance, forecasting and control challenging. The business was at risk due to a significant lack of control mechanisms in place within the current ways of working. An accurate audit trail was impossible to obtain and enforcing compliance with procurement policies was difficult. In summary, this inefficiency not only hampered operational productivity but also increased operational costs and risk exposure.

The client recognised that their procure to pay process required centralisation and that their control mechanisms required enhancement. They approached a number of purchase to pay system providers to find a suitable platform to partner with, selecting Coupa Software. Coupa’s core functionality software offered the client a clear solution across every stage of the P2P process.

The client also recognised that implementing such a step-change in process would require strong change management and implementation skills to maximise the benefits to the business. They selected award-winning implementation partners, Barkers to support them in this process.

Barkers’ Solution Architects worked alongside the wider project team to understand the business requirements and key pinch points. This resulted in the production of a comprehensive initial process review, which mapped out existing processes. We also provided project management support to lead both the implementation and change management within the client’s business.

Once the ‘as is’ state had been mapped out, the team delivered design workshops with key stakeholders from across various departments, including procurement and finance, to gain a greater understanding of the optimal Coupa build design for the client. During this process we demonstrated available functionality and asked probing questions to extract the clients’ key requirements.

The outcome was a focus on building a formal purchase order process using Coupa’s core Requisition to Invoice technology. Punchouts and Catalogues within the system were utilised to gain a greater level of visibility and control of preferred suppliers throughout the client’s organisation. Control mechanisms, through the use of Approval Chains within Coupa, were established to minimise risk and enable formal governance. Invoice processes were automated to reduce manual workload, increase efficiencies and reduce errors.

The implementation of Coupa’s core Requisition to Invoice technology revolutionised the client’s procurement process. The technology enabled the client to automate and track purchase orders, which up until this point were predominantly manual and were not aligned across the business.

Control mechanisms were established with formal approval chains for purchase orders and invoices, minimising risk and supporting governance.

Utilising Coupa’s procurement abilities we were able to upload a significant number of catalogues with pre agreed pricing across a range of goods and services. This enabled users across the business the visibility and access to these goods that was not present before-hand, ensuring better rates were leveraged and accessible to all.

Early user adoption of the system has been impressive, and users are reaping the benefits of a much-improved internal process, from both an efficiency, accuracy and governance perspective. The client is also meeting their audit requirements with a complete end to end audit trail on all their GNFR purchases.

“The technical expertise and approach of the whole Barkers team was excellent. I would highly recommend both Barkers and the Coupa platform. The benefits of the Coupa system will be reaped in the months and years to come.” Procurement Manager
